Case study 1 - Shorter Training Programme to ensure authorised competent staff quicker

The Challenge

Local management did not having enough trained and authorised personnel to maintain the 24/7 shift at acceptable levels of staffing to allow safe operations. To comply with government legislation, individuals within the organisation needed a general qualification and the skills and knowledge to operate unsupervised by showing competence in site specific issues. This need was replicated at 38 sites worldwide.

HR would or could not recruit more staff. Training was not seen to be an issue as there was a 16-week training programme that delivered the required results. However, this was only if a first time pass was achieved, otherwise the programme grew to between 20 and 24 weeks in duration.

The challenge was to identify a solution that would deliver qualified, skilled people quicker.

 

What we did

Advice

The advice given was to:

  • review job profiles and job requirements (job mapping)
  • match to staff input standard
  • carry out a training needs analysis
  • involve staff, subject matter experts and asset managers to ensure all concerns addressed at the outset and gain agreement to changes
  • conduct a methods and media analysis to identify the ‘best fit' for local needs.

Solution

Re-designed the training programme, without reducing the quality, to cover all modules in a more pragmatic and concurrent manner, i.e. using tools and procedures at the same time rather than train with new tools then train on new procedures. The training programme consisted of:

  • workshops
  • self-study
  • CBT
  • practice testing
  • role play/scenarios
  • exams.

Implementation

  • Produced and tested all materials before they were issued to the organisation.
  • Ran pilot workshop with instructors and facilitators who would then manage/deliver workshops.
  • Provided on-going support to SME/facilitators for six months.

 

Results

  • Reduced training time from 16 weeks to 11 weeks. This put qualified staff on shift sooner, reduced workload and reduced potential mistakes and absence through illness.
  • £1,099,074 saved per year. (Student salary = £30,000; £2875 saving per student, as 5 weeks reduced off training/non productive wages; £23,000 saving per site per year, based on 8 students; £874,000 when replicated globally across all 38 sites; SME salary = £44,000; 7 weeks saving is £5923; across all sites £225,074)
  • All staff passed first time in the first 6 month period, an improvement of over 2 to 7% from previous results.
  • More qualified staff available for ‘duty' at any one time.
  • Programme moved to other sites affecting 304 people.
  • Still in use 5 years on.
  • Additional 40 weeks production time per site/year (8 trainees and 5 week saving per site).
  • 15% saving in SME/instructor training time. 9 weeks as opposed to 16 weeks total ‘face time' which allowed the SME to be back producing/supervising not instructing.
